Peak does not create a retailer's problems, it exposes them: a free Q4 readiness playbook from an operator who has run twenty-seven of them

MANCHESTER, U.K. - Rezul -- Barking Cat Advisory has published Bulletproof for the Golden Quarter, a Q4 readiness playbook for retail and ecommerce leadership teams, free, with no form in front of it, as web pages and as a PDF.

The playbook's premise is that peak rewards the business that knows its own ceiling rather than the one with the biggest ambition. A retailer running at four percent conversion in July does not become a different business in November; it becomes the same business under a heavier load, with paid media at its most expensive, delivery promises at their tightest and a customer whose patience is shortest when their basket is fullest.

Its governing idea comes from two UK retailers who made opposite calls in the 2025 peak and were both right. Currys entered peak with strong stock availability, grew omnichannel sales eleven percent year on year over the ten weeks to January 2026 and raised profit guidance. The Works, after fulfilment problems at a new partner saw online sales fall 36% then 52% across peak, closed its transactional website in March 2026 and reported full-year adjusted EBITDA up 47%, with the closure one factor among several. One invested through its constraint because the operation could carry the growth; one stepped back because the channel could not be made to pay.

The playbook maps seven foundations where a binding constraint can hide: proposition and range, findability and merchandising, conversion and the path to purchase, checkout and payment, trust and reassurance, fulfilment and the operation, and post-purchase and returns. Foundation six receives the deepest treatment, on the argument that peak most often breaks at a specific order volume on a specific day, usually the one nobody modelled. It closes with a twenty-three-point pre-peak checklist built to find the one or two boxes a business cannot honestly tick.

Steve Webster, founder of Barking Cat Advisory, said: "The mature move at peak is sometimes to not make the sale. A sale you cannot fulfil costs more than the one you decline: the refund, the chargeback, the one-star review, the customer who never returns. You do not have a traffic problem or a conversion problem or a fulfilment problem. You have one binding constraint. Which stage is it, what is its number, and is your peak forecast above or below it."
